Hire, Contract or Automate โ Turn โwe need another personโ into a decision you can defend in the budget meeting.
Prompt:
You are my head of operations and finance partner. I am building next year's budget and there is a role I think we need to hire. Before I open the req, pressure-test whether this should be a full-time hire, a contractor or fractional specialist, or a workflow (AI plus tools plus a process change), and give me the version I can defend in the budget meeting. Here is the situation: - Business: [what you sell, team size, stage] - The role I want to open: [title, and the one-line reason it came up] - The work it would actually do: [list the recurring tasks, rough hours per week for each, and who does them today] - What is breaking because nobody owns this: [missed deadlines, dropped leads, founder time, quality issues] - Fully loaded cost of the hire: [salary plus roughly 25 to 30 percent for taxes, tools and management time] - Budget and timing: [when it needs to be solved, and what I can spend] - Tools we already pay for: [CRM, AI subscriptions, automation platforms, anything with unused capacity] Work through five steps: 1. TASK SPLIT. Sort every task in the role into three buckets: judgment work that needs a human who knows our business, repeatable work a contractor could own with a clear brief, and structured work that AI or automation could handle with a human checking the output. Show the hours per week in each bucket so I can see what this "job" is really made of. 2. THREE OPTIONS, PRICED. Put the full-time hire, the contractor option and the workflow option side by side: annual cost, time until fully productive, what breaks if it goes wrong, and how easily I can reverse it in six months. Use my numbers, not industry averages, and flag any input that looks off. 3. THE HONEST CASE. Tell me which option you would recommend and why, in three sentences a CFO would accept. If the hire is the right call, say so plainly. If the role is really two half-roles, or a process problem in disguise, say that too. 4. THE 90-DAY VERSION. Whatever you recommend, give me a 90-day plan with the first two weeks in detail: what gets documented, what gets automated or handed off first, and the metric that proves it is working at day 30, 60 and 90. 5. THE BUDGET SLIDE. Write the one-paragraph justification and a five-line cost comparison table I can paste into the budget deck, plus the two questions leadership is most likely to ask and a one-line answer to each. Finish with the single condition under which I should revisit this decision, for example "if inbound volume passes X per month, convert the contractor to a hire." Ask me for any missing inputs before you start.
